When to Start

Start at least four to six weeks before Black Friday, and ideally one to three months ahead if you run a larger catalog or expect a significant traffic spike. Starting now (rather than in October or November) gives you time to test changes properly instead of making risky last-minute edits on a live site.

Speed and Performance

  • Audit Core Web Vitals, page speed, and mobile experience at least four weeks out
  • Target under 2.5 seconds load time for product and cart pages specifically, since these are where slow load times cost you sales directly
  • Compress images and lazy-load anything below the fold
  • Clean up your database: remove expired transients, spam comments, and old post revisions that quietly bloat things over time

Hosting and Server Capacity

  • Confirm your hosting can handle concurrent checkout traffic, not just normal browsing traffic. Shared hosting is the most common cause of Black Friday outages
  • Make sure you have a CDN and object caching in place before the traffic spike, not during it

Staging and Testing

  • Make all changes on a staging copy first, never directly on the live store during peak season prep
  • Test every discount code, payment gateway, and plugin update on staging before pushing live
  • Walk through the entire checkout process yourself, on both desktop and mobile, before the sale goes live

Backups

Confirm your backups are actually running and, just as important, that you have tested restoring from one. A backup you have never restored from is not a real safety net. Document who is responsible for what if something breaks during the sale.

Inventory

  • Identify your best-selling products and set safety-stock buffers so a sync delay does not oversell a hot item
  • Use last year’s data (if you have it) to forecast demand for this year’s sale

Checkout Optimization

  • Enable guest checkout. Forcing account creation is one of the most common causes of cart abandonment during high-traffic sales
  • Make sure shipping costs are shown clearly before checkout, not as a surprise at the end
  • Offer more than one payment method if you can
  • Have an abandoned cart recovery sequence in place before the traffic spike, since abandonment rates typically increase during high-pressure sales

Monitoring During the Sale

Set up alerts for server resource usage and checkout completion rate so you find out about a problem from your monitoring, not from angry customers on social media.
